That gap is what ICM measures.

The blinds keep rising. A 100 big blind stack at level one becomes a 30 big blind stack a few hours later, even if you never lose a pot. Your strategy has to change with it.

Payouts are top-heavy. A minimum cash rarely pays much more than a few buy-ins. First place often pays hundreds.

Put those together, and you get the core idea of MTT poker strategy. Early on, chips are worth roughly what they look like, so play to build a stack.

As payouts get close, chips you lose start to hurt more than chips you win, so you adjust. The skill is knowing how much to adjust and when.

Early Stage MTT Strategy Is About Building a Stack

In the early levels there’s almost no risk premium. You’re far from the money, and in a re-entry event you can buy in again. That means you should mostly play the same strategy you’d use if chips were money, and try to accumulate as many as you can.

This is the opposite of what a lot of players do. They play extra tight early to “protect their tournament life” and plan to sneak into the money later. The problem is that arriving at the bubble with an average stack gives you very few options, while arriving with a big stack lets you run over the table.

Building a stack early doesn’t mean gambling. Two things do the work.

Play solid, fundamentally sound poker. Don’t call with junky suited hands hoping to hit something, and don’t make loose plays just to “get chips”. Deep stacks reward good postflop play, so make sure you know how stack depth changes your ranges.

Watch your opponents and exploit them. The early levels are full of players making big, repeated mistakes. Find them and target them.

If you get short early, don’t panic. A 20 big blind stack when everyone else has 50 or 60 has plenty of profitable all-in spots against players opening wide. Our guide to early stage tournament strategy covers sizing, isolating limpers, and board texture in more detail.

The Middle Stages, Where You Start Adjusting

In the middle stages, stacks get shorter, usually around 40 to 50 big blinds, and antes make every pot worth fighting for. With most of the field still left, keep playing for chips. Stealing blinds and 3-betting late-position opens become a big part of how you grow your stack.

Once about half the field is gone and late registration has closed, payouts start to matter enough to adjust. The first spots to tighten are your most marginal calls out of position when someone raises. You’ll generally play a little tighter and a little more aggressive.

Your 3-betting changes too. As the money gets closer, players fold to 3-bets more often, so 3-bet bluffs with hands that block strong ranges, like ace-five suited or ace-four suited, and call less with suited connectors that would hate facing a 4-bet. Don’t overdo it. The adjustment is small until you get much closer to the money.

For bet sizing and turn and river play at these depths, see our guide to middle stage tournament strategy.

Playing the Bubble

The bubble is where tournament strategy differs most from cash games, and where your stack size relative to everyone else matters more than your cards.

With a Big Stack

This is the best spot in the tournament. Medium and short stacks have to play tight to make the money, so you can raise and shove much wider against them. Be careful against the other big stacks, though. Big stack against big stack carries a huge risk premium, so 3-bet less and avoid huge pots with them.

With a Medium Stack

Medium stacks feel the most pressure. If short stacks are about to bust, folding gains value because someone else will usually go first. Play tight against the big stacks and pick your spots against players who can’t hurt you.

With a Short Stack

A short stack has some risk premium, but not as much as most players think. If you’re one of the shortest stacks and there are no obvious players about to bust, you need to get in there and use your fold equity, especially against big stacks opening too wide. When you’re very short and a cash is almost certain because several other players are shorter, you can fold surprisingly strong hands.

Take Some Risk Before the Bubble

The chip lead on the bubble is one of the most profitable positions in poker, and you can’t get it by playing tight with 25% of the field left. In big-field events where most people care about cashing, taking roughly break-even chip spots before the bubble is often worth it.

I remember a $10,000 event at the World Series where about 60 players were left and 50 got paid. I took some risk, won a flip, and got to about 80 big blinds. The bubble lasted around four hours, and with everyone else at my table playing tight to make the money, I raised almost every hand and turned that stack into about 150 big blinds.

Our full poker bubble strategy guide covers big, medium, and short stacks with examples.

In the Money and Nearing the Final Table

Right after the bubble bursts, risk premium drops sharply, especially in big fields where pay jumps are small for a while. Go back to playing mostly for chips, just a little tighter and more aggressive than before the bubble.

As the final table gets close, pressure builds again. A few changes matter most.

Small pairs and suited connectors lose value, because they need implied odds and you can’t afford to play big pots with them.

Hands with an ace gain value, because they block your opponents’ continuing and shoving ranges.

Call shoves much tighter. If someone moves in for 20 or 30 big blinds, the extra equity you need to call can make even decent hands a fold.

Bet smaller and value bet thinner less often. Small bets apply more pressure when your opponent has a big risk premium, and medium-strength hands play more passively.

Our late stage tournament strategy guide goes deeper on these spots.

Final Table and Heads-Up

At the final table, ICM pressure is at its peak and every pay jump is real money. Beyond your own stack, watch where the other stacks sit. You can open wider when the big stacks have already folded and tighter when two big stacks are left to act behind you. Live events with a big blind ante also push you toward more aggressive preflop play than online events, where the ante shrinks as the table gets shorter-handed.

Once you’re heads-up, most of the ICM pressure is gone, and you’re finally playing for the win. Payouts are often hundreds of buy-ins, and many tournament players arrive heads-up underprepared. Our guide on heads-up tournament strategy shows how to close it out.

Adjust Your Strategy to Your Stack Size

Stage tells you how much payouts matter. Stack size tells you which kind of poker you’re playing. Here’s how the PeakGTO tournament charts play the button and the big blind when it folds to the button, before any payout pressure.

Effective stack

Button opens about

Of which all-in

Big blind defends against a button open about

80 big blinds

54%

0%

81%

50 big blinds

52%

0%

86%

30 big blinds

45%

0%

77%

20 big blinds

41%

5%

86%

12 big blinds

38%

27%

61%

Deep Stacks, 50 Big Blinds and Up

Play a lot like a cash game. Open small, around 2.2 to 2.3 big blinds in the charts, 3-bet strong hands and some bluffs, and play plenty of postflop poker.

Middle Stacks, 20 to 40 Big Blinds

This is re-steal territory. Players open wide in late position and can’t call a 3-bet very often without committing, so 3-betting and sometimes shoving over late opens becomes a big source of chips.

Short Stacks, About 15 Big Blinds and Below

Preflop all-ins take over. Use push-fold charts and learn them well, because guessing at 10 big blinds is expensive.

Defend Your Big Blind Wide

Because opens are small and antes add dead money, the big blind gets a great price. In the 50 big blind charts against a button open, the big blind defends with hands as weak as jack-four offsuit and eight-three suited.

Here’s the math. At 1,000/2,000 with a 2,000 big blind ante, 5,000 is in the pot. The button raises to 4,200, making it 9,200, and you need to call 2,200 to win 11,400. That’s about 19% equity, and many weak poker hands have that much against a wide button range. Defend wide, then play carefully after the flop, because you’ll be out of position.

Know Your Tournament Format

The core strategy applies to every MTT, but some formats change it.

Re-entry events reduce risk premium early even more, because busting isn’t final until registration closes.

Freezeouts carry a little more risk premium in the opening levels than re-entries, because a bust is final, but it’s still small.

Bounty and PKO events add a prize for every player you knock out, which makes calling all-ins against covered stacks much more attractive. Our guide to progressive knockout tournaments covers how bounties change your ranges.

Conclusion

The best poker tournament strategy is to play for chips while payouts are far away, and adjust only as much as the payouts actually demand. Most players do the reverse. They play scared early and then can’t do anything when it matters.

Build your stack with solid play early, look for chances to get a big stack before the bubble, pressure the players who need to cash, and tighten up against shoves and other big stacks as pay jumps grow.

Once you start thinking in terms of stack size and payout pressure instead of survival, you’ll start reaching final tables with chips instead of hoping to sneak in. That’s where tournaments are won.

FAQ

What is the best poker tournament strategy?

Play solid, chip-accumulating poker early, start adjusting for payouts around halfway through the field, pressure medium and short stacks on the bubble, and tighten up against shoves as the final table approaches.

How should you play the early stages of a poker tournament?

Play mostly for chips.
