Variance is how far your actual results land from that average in the short run.

Here’s the simplest version. You get all your chips in with pocket aces against pocket kings, the two best starting poker hands. You’re about an 80% favorite, so the play wins money on average. But one time in five you lose the whole pot. Nothing went wrong with the decision. You just landed on the other side of the odds.

Poker is a game of thousands of these moments stacked on top of each other. Good decisions push your long-run results up.

The cards decide which way each individual result goes. That’s why poker is a skill game over a big sample and can look like pure luck over a small one, a point we cover in more detail in is poker skill or luck.

The key idea is that you control your decisions, not your results. Variance is the noise that sits between the two.

Why Variance Is Bigger in Tournaments Than Cash Games

Not every form of poker swings the same amount. Three things make variance bigger or smaller.

How Often You Get Paid

In a typical tournament, about 15% of the field cashes. That means even a strong player finishes out of the money most of the time, and most of the profit comes from a handful of deep runs.

In cash games, a winning player usually wins somewhere between 40% and 67% of their sessions, depending on session length and how big their edge is. Losing sessions are normal, but long losing streaks are much rarer.

How Big Your Edge Is

A player with a huge win rate rarely sees a long downswing because the edge pulls results back up quickly. A player with a small edge sees results that bounce around zero for a long time before the trend shows.

This is why a thin winner in a tough online game needs far more buy-ins than someone beating a soft live game for a big hourly rate.

How Often You’re All In

Games where big pots are common swing more. Pot-Limit Omaha has much bigger swings than No-Limit Hold’em because hands run closer together and more money goes in before the outcome is clear.

How Big Do the Swings Get?

Most players badly underestimate this, especially in tournaments.

I’ve had two entire World Series of Poker summers where I played 30 or 40 events and didn’t cash once. I was properly bankrolled and kept playing my game, and both times the results came back. In a recent stretch of 400 medium-field online tournaments, I had about six real scores and finished up roughly $20,000, yet I spent almost the entire stretch below my previous peak.

That’s what a winning tournament graph looks like. Long flat or falling stretches, broken by a few big spikes.

The math says these streaks are normal. Here’s the chance of at least one stretch of 20 or 30 tournaments in a row without a cash, for a player who cashes 15% of the time.

Tournaments played

At least one 20-tournament stretch with no cash

At least one 30-tournament stretch with no cash

100

43%

9%

300

85%

28%

500

96%

43%

1,000

almost certain

69%

If you play a few hundred tournaments a year, a 20-tournament dry spell isn’t bad luck. It’s expected. A 30-tournament one will happen to most regular players at some point.

Cash games are kinder, but they still swing. A good live player can lose for a week. A thin online winner can lose for a month without playing any worse. Our guide to poker downswings covers how long they last and what to do during one.

Sample Size and When Your Results Start to Mean Something

This is where variance does the most damage. Players judge their game on far too few hands or tournaments.

If you play one tournament a week, 50 events is a full year of poker. In that 400-tournament stretch above, any 100-tournament window could show a loss or a big win. Any 50-tournament window was almost meaningless.

Cash games settle faster, but not as fast as most people think. Two months of 20 hours a week is still only about 160 hours, and you can easily run hot or cold for that long.

A good rule of thumb is to assume your real win rate is about half of what you’ve observed, unless you’ve played a very large sample in the same game. If you’re crushing a game after a few weeks, you’re probably also running well.

So what should you look at instead of results?

Your decisions. Review hands where a lot of money went in and check whether the play was right, win or lose.

Your all-in spots. If you keep getting your money in ahead and losing, that’s variance. If you keep getting it in behind, that’s a leak.

Long-run trends in the same game. Compare your results now to a similar sample from months ago, not to last week.

Thinking in poker EV rather than wins and losses is the single biggest mindset shift here.

How to Handle Variance Without Going Broke

You can’t remove variance. You can make sure it doesn’t knock you out of the game or into bad decisions.

Keep a Proper Bankroll

Your bankroll needs to survive the swings your game produces. How many buy-ins you need depends on your win rate, how much your game swings, and how much risk of going broke you can accept.

As a rough guide, a solid online cash player winning about 3 big blinds per 100 hands needs around 100 buy-ins to keep the risk of going broke near 5%. A player winning 5 to 7 big blinds per 100 in soft small-stakes games needs around 60. Tournaments need far more. The full breakdown is in The Bankroll Bible.

Move Down When the Bankroll Says So

If a downswing takes you below the bankroll your game requires, move down. This is where a lot of good players go broke. They take a shot at a bigger game, lose, and keep playing it because they now think of themselves as that level of player.

Don’t Change Your Strategy Because of Results

A losing month makes players tighten up, stop bluffing and start looking for reasons. If your decisions were right, the right move is to keep making them. Watch for the moment frustration starts making your calls and folds for you.

Put In Volume

The more hands or tournaments you play, the faster your results move toward your true win rate. Volume doesn’t shrink the swings, but it does shorten the time it takes for your edge to show. That’s the idea behind our piece on how volume cures variance.

Know What a Normal Downswing Looks Like

When you know a 20-tournament dry spell is expected, it’s much easier to stay calm through one. When it goes well beyond that, or your cash game losses keep growing, review your big hands and check whether it’s still variance or a real leak.

Conclusion

The most important thing to remember about poker variance is that results over a small sample tell you almost nothing. Judge your play by the quality of your decisions, not by last week’s balance.

Keep a bankroll big enough for your game, move down when it shrinks, and put in enough volume for your edge to show up.

Once you accept that variance is part of the deal, the swings stop feeling personal and are far less likely to push you into tilt. You can spend that energy where it actually helps, on studying and making better decisions.

FAQ

What is variance in poker?

Variance is the difference between your actual results and the average results your decisions would produce over a very large sample. It's caused by the luck of the cards in the short run.
Is poker variance higher in tournaments or cash games?
Tournaments. Only about 15% of the field gets paid and most of the profit comes from a few deep runs, so long stretches without a cash are normal even for strong players.
How long does it take for variance to even out in poker?
Much longer than most players think. Hundreds of tournaments, or many months of regular cash game play, before your results reliably reflect your win rate. A few weeks or a few dozen tournaments is almost all noise.
Can you reduce variance in poker?
Not really, but you can reduce how much it hurts. Keep a proper bankroll, move down after a big downswing, play games where your edge is bigger, and put in enough volume for your edge to show.
How do I know if I'm running bad or playing badly?
Look at your decisions, not your results.
